Buying an AI system is easy; getting one into production inside a regulated organisation is not. The gap between the two is a sequence of decisions about data, infrastructure, compliance and people. We run every project through the same three phases so that none of those decisions is skipped, and so that nothing reaches your users before it has been evaluated.

2DeployStaging → parallel run → productionNothing reaches production before the evaluation suite is signed off
3OperateMonitoring and evaluation keep running; agents expand as they prove reliableOutput: your team runs the system and reads its audit trail

The same controls from the first day of staging: identity, access-aware retrieval, the safety classifier and immutable audit logs

Three phases for every project, so nothing reaches your users before it has been evaluated.

Phase 1: Discover

We start with your workflows, not with a model. Together we scope the use cases worth doing first, audit the data and the infrastructure they depend on, and map the compliance requirements that apply: what must stay in-country, what the regulator expects to see, who may access what. The output is a plan with a deployment model, a hardware sizing and a list of what has to be true before launch.

What we need from you in this phase: a business owner for each use case, access for a data and infrastructure audit, and the person who can answer compliance questions.

Phase 2: Deploy

The stack goes into your environment in three stages. In staging, the system runs against your real documents with test users. In the parallel run, it processes live traffic alongside your existing process without acting on it, so its answers can be compared with what actually happened. Only when the evaluation suite is signed off does it move to production. The evaluation suite is built from your documents and your users’ real questions, and it runs inside your perimeter at every stage.

Phase 3: Operate

Launch is the beginning of the measurement, not the end. Monitoring and evaluation keep running in production; agents are expanded to new tasks as they prove reliable on the current ones, and not before. We train your team to run the system, change its policy rules and read its audit trail, so that operating it does not depend on us.

Same controls in every phase

Identity, access-aware retrieval, the safety classifier and immutable audit logs are present from the first day of staging, not added for production. A system that is tested without its controls is not the system you will run.
